The challenge

The challenge

The client — a global transport-and-logistics provider with substantial cross-border shipment volumes — was running an EXIM document-filing workflow that had become a structural bottleneck. The current state had 20 agents processing customer shipping-documents manually with an average handling time of 4 hours per document, with missed timelines resulting in regulatory penalties.

The structural concerns were specific. The cost-to-transaction-processing was high given the per-agent handling-time and the per-agent staffing cost; the operational risk from missed-filing-timelines was material given the regulatory-penalty exposure; and the audit-trail-and-compliance documentation was inconsistent given the manually-orchestrated workflow.

The CEO had aligned on the objective: reduce the cost-to-transaction-processing through automation, improve the filing-timeline performance through structured workflow management, and produce the audit-trail-and-compliance documentation as a structural byproduct of the automated workflow rather than as a separate manual exercise.

The approach

The approach

MindMap deployed an EXIM-automation platform composed of DocuMage (Dm) for the document-extraction-and-classification work, Workflow Automator (Wa) for the cross-system orchestration and the government-EXIM-system integration, Compliance Engine (Ce) for the per-jurisdiction-regulatory-rules enforcement, and Multi-Agent Orchestrator (Mo) for the per-agent workflow coordination.

Phase one was the per-agent bot-orchestration design. Rather than a single global automation, the platform deploys individual bots per agent to track per-agent-document handling — preserving the existing operational ownership-and-accountability structure while substituting the automation for the manual workload. The per-agent ownership supports the change-management adoption.

Phase two was the document-extraction-and-classification workflow. DocuMage handles the per-document automated information-extraction and document-classification across the document-types (bills of lading, commercial invoices, packing lists, certificates of origin, shipping instructions, customs declarations). The extraction produces the structured document-data fields with the appropriate field-level confidence scoring.

Phase three was the data-validation-and-data-entry layer. The platform validates the extracted data across the relevant source-and-target systems (the customer-shipping-system, the customer-master-data, the contracted-pricing-data, the government-EXIM-system's prerequisite-data). Validated data flows into the per-system data-entry workflow with the appropriate per-system integration pattern (API where available, screen-level automation where APIs are not available).

Phase four was the government-EXIM-filing layer. The platform generates the final EXIM filing-report per the government-EXIM-system's filing-format-and-content requirements and submits it through the appropriate filing channel (the government-EXIM-system's filing-API for the jurisdictions with API filing, the structured-document-upload for the jurisdictions without API filing). Filing-confirmation and acknowledgement-tracking complete the workflow.

The architecture

The platform runs on the provider's cloud environment with per-region deployment aligned with the customer-and-cargo data-residency commitments. The cloud-deployed unattended-bots architecture supports the per-agent ownership pattern while providing the high-availability and disaster-recovery setup required for the regulatory-filing reliability.

DocuMage's document-extraction-and-classification uses the multi-document-type model trained on the provider's specific document-corpus. The ML-based learning supports the per-month coverage-improvement as the model continues to train on the operational document-stream; the platform reached approximately 90% coverage within 6 weeks of operational rollout.

Workflow Automator's per-agent bots run in the cloud-deployed unattended-bots architecture. The per-agent bot maintains the per-agent-workload state, the per-document handling-history, and the per-agent productivity-metrics. The architecture's auto-scaling supports the one-click scaling-up-of-volumes during the peak-shipping periods.

Compliance Engine's per-jurisdiction regulatory rules library encodes the EXIM-filing rules per the target jurisdictions. Rules include the filing-format-and-content requirements, the filing-timeline requirements (the deadlines per the regulatory framework), the supporting-documentation requirements and the per-jurisdiction-specific edge-cases. Rule evaluation produces the filing-readiness assessment with the supporting-evidence preserved.

The government-EXIM-system integration uses the appropriate per-system pattern. For the jurisdictions with API-based filing, the integration uses the standard inbound APIs with the authentication-and-acknowledgement workflow. For the jurisdictions without API-filing, the integration uses the structured-document-upload pattern with the upload-confirmation tracking.

Multi-Agent Orchestrator coordinates the per-agent workflow with the per-document lifecycle tracking and the per-agent productivity reporting. The audit trail captures every document-lifecycle event from ingestion through filing-confirmation with the full context preserved.

Average handling time on EXIM filings has reduced 72% with complete avoidance of regulatory penalties. The previous structural-penalty-exposure has been eliminated through the structured workflow-management that ensures the filing deadlines are met with substantial headroom.

ML-based learning bots reached approximately 90% coverage within 6 weeks of operational rollout. The continued operational learning has further improved the coverage to near-complete handling of the standard document-stream with the residual long-tail-document-types continuing to receive the per-document human-review attention.

Our manual EXIM document-filing was missing timelines and exposing us to regulatory penalties — at a cost-to-transaction-processing that was structurally unsustainable. MindMap delivered seventy-two per cent AHT reduction with zero penalty exposure, forty-five per cent operations-cost reduction, and the per-agent ownership pattern that supported the twelve-week organisation-wide rollout.
